We just go with the flow. I got all my nieces (there's 4 of them) and nephew a 5 dollar movie, a cute popcorn container that only cost a dollar , and I'm going to put a bag of popcorn in each, which is free because I already have it. I guess it's bad that we don't make a set budget, but we just go with common sense. I know what I'm willing and not willing to spend on particular items. Same goes for toys, I think about whether or not my girls are really going to play with it, or if it's going to end up at the bottom of their basket after a few weeks.
I don't have a Christmas budget. I buy all year though, and shop sales when i can. I don't buy a certain number of things either. I make a mental list of the things i want to get for them, and get as many of them as i can. If i don't get them all in time for Christmas, they go on the list for the next year... and i start collecting all over again after the new year!
